A lead generation audit should tell you whether the real problem is traffic, targeting, conversion, qualification, follow-up, or sales execution. Use this 25-point checklist before buying more leads.
A lead generation audit is a structured review of the path from target account to collected revenue. Its job is to answer one question before you spend more money: is your growth problem really a lack of leads, or is the existing system losing good demand after it arrives?
Do not add more traffic to a funnel you have not measured end to end.
That sounds obvious, but it is common to diagnose every slow month as a top-of-funnel problem. More ads, more lists, more outbound, more tools. If response time, qualification, routing, follow-up, or handoff is broken, additional volume can make the system look busier without making it healthier.
1. ICP and targeting — 5 checks
- Can your team describe the ideal customer in one paragraph without using words like “any business”?
- Are the buyer roles explicit: user, champion, economic buyer, and approver?
- Do you know the trigger events that make the problem urgent?
- Do your best closed customers actually resemble the accounts you are targeting now?
- Are disqualifiers documented so the team can say no early?
2. Offer and message — 4 checks
- Does the offer name a concrete business problem rather than a generic capability?
- Can a buyer understand the outcome without understanding your technology stack?
- Is your proof specific to the problem, or are you using unrelated logos and vanity metrics?
- Does every outreach message have a reason why this account should care now?
3. Capture and response — 4 checks
- Can a prospect contact you through the channel they naturally use: form, phone, chat, email, or referral?
- Does every inbound lead create a reliable owner and next step?
- Can you measure time from enquiry to first meaningful response?
- What happens after hours, on weekends, or when the assigned rep is busy?
If the answer to the last question is “the lead waits,” the fix may be an AI Front Desk, automated acknowledgment, routing workflow, or simply a better operating schedule. The tool comes after the process decision.
4. Qualification — 4 checks
Salesforce’s qualification guidance is useful here: fit and engagement are not the same thing. A highly engaged person can still be a bad account, and a perfect-fit account may not be ready now.

- Do qualification questions cover need, decision path, timing, and budget or commercial feasibility?
- Can the system disqualify, nurture, or route — not just book?
- Can a rep understand why a lead received its status?
5. Follow-up and meeting quality — 4 checks
- Does every qualified lead have a dated next action?
- Is follow-up based on context, or is the sequence just repeated “checking in” messages?
- Do booked meetings have a clear agenda and confirmed attendee?
- Do you track meetings held, not only meetings booked?
6. CRM and revenue attribution — 4 checks
- Can you trace a closed deal back to source, campaign, or outbound motion?
- Are opportunity stages based on buyer progress rather than rep optimism?
- Is loss reason captured in a way you can actually analyze?
- Can you compare pipeline and collected revenue by channel?
How to score your audit
Give each check 0, 1, or 2 points: 0 means missing, 1 means partly working, 2 means documented and consistently used. A perfect score is 50. The point is not the number itself; it is to identify the lowest-scoring stage that constrains the rest of the funnel.
- 40–50: scale carefully; the system is probably ready for more volume.
- 30–39: improve the weakest stage before increasing spend aggressively.
- 20–29: fix process and measurement first.
- Below 20: treat the funnel as a systems project, not a campaign optimization problem.
You can use Mopshy's free lead audit as a starting point, then compare the result with your CRM, AI lead generation workflow, and sales automation stack. If you cannot answer these questions with evidence, that is the audit finding.
The short answer
A good lead generation audit tells you where demand is being lost and what should change next. It should end with one prioritized constraint, a baseline metric, an owner, and a test — not a 40-page deck of generic growth ideas.
